Why Your Most Active Customers Might Still Be at Risk
Let me tell you about the customer who loved our product and still churned.
Their usage graphs looked perfect.
High logins. Deep feature adoption.
They were even giving us roadmap feedback.
But when renewal time came around, they said:
“We’re consolidating vendors. Yours didn’t make the shortlist.”
Wait, what?
We showed them usage data.
They showed us a business case from another tool.
We talked features.
They talked outcomes.
That’s when it hit me:
Usage ≠ Success.
And chasing logins while ignoring real business value?
That’s how you lose customers you thought were healthy.
🔥 The Great CS Trap: Activity = Health
It’s not that usage doesn’t matter.
It’s just that it’s not the full picture.
✅ A customer can log in every day — and still not see ROI
✅ They can explore features — and still fail to hit business goals
✅ They can attend webinars — and still leave for a tool that “feels more aligned”
Usage is an input. Not an outcome.
And in B2B, outcomes are what drive retention.
🧠 The Value Story Map (How I Flip the Narrative)
When I spot a high-usage customer, I don’t assume they’re healthy.
I run them through this 3-part value test:
1️⃣ Are they using the right things?
“What features are tied to their original purchase goals?”
Activity in vanity areas = false confidence.
I want to see usage that maps to their business case.
2️⃣ Are they aware of the value?
“Do they know what wins they’ve achieved?”
You’d be shocked how many customers don’t.
We forget to tell them. They forget why they bought.
I summarize wins every month, even small ones.
3️⃣ Is the value visible to power?
“Can their exec sponsor explain the ROI in 60 seconds?”
If not, we’ve got work to do.
Because if the exec can’t see it, it doesn’t exist.
And if it doesn’t exist, it doesn’t renew.
💥 Usage Doesn’t Save Accounts. Outcomes Do.
So stop chasing feature adoption as a finish line.
Start connecting the dots between activity and business impact.
And when you do?
Customers stop seeing you as “just a tool” and start seeing you as a growth partner.
